12 — Four-Week Ramp Calendar (Weeks 1–4)

Prepared 2026-07-22. Figures verified as of this date unless marked otherwise.

Week 1 begins Monday [WEEK_1_START_DATE]. All dates are offsets from that placeholder — no hardcoded dates. All outbound calls/texts sit inside 9:30 AM–6:00 PM (law allows 8 AM–9 PM; we stay well inside it). Sundays: off, or a single optional 30-min planning block (7:00–7:30 PM).

Personality design (applies to every week): outreach runs in 60–90 min sprints, never all-day; every sprint is preceded by an analytical prep block (confidence anchor) and followed by a low-social recovery block (logging, admin, drive time); content is batched; in-person is small-room; the day's hardest social block is never the first or last thing.

Week 1 totals ≈ 45.5 hrs. Time mix: LRN 27% · SYS 24% · REL 20% · ADM 14% · CNT 4% · REV 0% (no live files yet); meetings/reviews absorb the rest. Why: week 1 buys down risk — nothing scales until compliance approvals, product truth, and the Scenario Desk exist. Outreach is deliberately only ~1/5 of the week: two sprints/day max, always prepped, always followed by recovery.


WEEK 2 — Launch ("Warm first, half dose")

Revised after red-team review (M3/M9/C5): week 2 runs at half-dose — waves of 5, not 10 (rows 11–15 Mon, 16–20 Wed), with the warm entries (Crosstown Hybrid/non-Flex + family intros, pilot rows 1–8 per file 15 §1) already in motion from week 1. Week 3 scales to full waves only if the week-2 daily-debrief energy ratings average ≥6/10 (KPI L14); the full 30 are in motion by ~week 4–5, not week 2 — sustainable beats fast for this specific person. Every Day-1 email leads with an attached synthetic sample brief (file 09 §2.6 sample-brief-first rule). Approval-starved contingency: if approved copy still doesn't exist, this week runs the file-10 holding pattern instead (drills, briefs portfolio, research, facts library) — the wave clock starts when approvals land, and day-7/14/21 escalations apply. Learning stays daily but shrinks to 1 hr; first real scenarios possible but not owed.

Week 2 totals ≈ 44–45 hrs (half-dose waves trim sprint load; the freed time absorbs into drills and brief-portfolio work). Mix: REL ~28% · LRN 19% · REV 11% (scenario service) · SYS 16% · CNT 7% · ADM 17–19%. Why the shift: approvals now exist, so relationship work rises — but at half-dose (red-team M9): a reserved newcomer's sustainable ramp is proven by week-2 energy data, not assumed. Learning drops to a fixed daily hour; scenario service appears as real requests arrive.


WEEK 3 gate — full-dose go/no-go (before week-3 waves launch)

Rows 21–30 enter in week 3 at full waves only if the week-2 debrief energy average (L14) is ≥6/10 AND follow-up completion (L10) is ≥90%. If either fails, week 3 repeats the half-dose pattern with rows 21–25 and the after-action diagnoses dose vs. message before any scaling. This gate exists because the failure mode is quiet sprint-skipping in week 3, logged as a volume problem and "treated" with more volume (red-team M9).


WEEK 3 — Deepen ("Conversations into scenarios")

Warm entries and waves 1–3 mid-sequence; rows 21–30 enter this week only if the week-3 gate above passed (else half-dose repeat). First in-person Saturday field day; content pieces clear compliance and start publishing.

Week 3 totals ≈ 46.5 hrs. Mix: REL 36% · REV 15% · LRN 13% · CNT 9% · SYS 13% · ADM 14%. Why: the pilot sequence is mid-flight — depth beats breadth; live borrower work starts claiming protected buffer time; learning continues shrinking as competence is now rehearsed on real files.


WEEK 4 — Convert ("Close the early sequences, judge the pilot so far")

14-day sequences complete for the warm entries and waves 1–3 (rows 1–20); rows 21–30 are mid-sequence (they entered week 3 per the gate) and close in week 5. Week ends with the Day-30 gate review (file 11) — graded against the re-based targets, on the agents actually entered, not the full 30.
