Prepared 2026-07-22. Figures verified as of this date unless marked otherwise.
Clock starts at Hour 0 = 8:00 AM on [WEEK_1_START_DATE] (Day 1). Windows: Hour 0–24 (Day 1), 24–48 (Day 2), 48–72 (Day 3). All calls/texts land inside 9:30 AM–6:00 PM.
Design principle: Day 1 is dominated by the manager/compliance meeting (agenda = file 20_manager_meeting_agenda.md). Nearly every downstream item — products, scripts, positioning, IHDA stance, Zillow decision — depends on answers from that meeting, so it is scheduled first and everything else is sequenced behind it. Day 1 afternoon is deliberately low-social (documentation and list-building) so Mitchell recovers from the highest-stakes conversation of the week while the answers are fresh.
| # | Item | Owner | Due | Evidence of completion | Depends on |
|---|---|---|---|---|---|
| 1 | Confirm Mitchell's individual NMLS status, sponsorship, states, approved business channels | Mitchell | Hour 0–4 (before the manager meeting) | Screenshot/PDF of NMLS Consumer Access page for [MITCHELL_NMLS] showing Approved status + Ready sponsorship + IL; saved to evidence/ folder |
None — do first |
| 2 | Manager/compliance meeting (2 hrs, use file 20 agenda verbatim; record answers) | Mitchell + Ready manager | Hour 0–24; book for Day 1, 10:00 AM–12:00 PM | Completed agenda doc with an answer or "[OPEN]" next to every question; follow-up email sent same day summarizing decisions ("per our meeting today…") | Item 1 (know own status before asking about channels) |
| 3 | Resolve the Illinois-license / public-site discrepancy. Finding: the IL license EXISTS — MB.6850275, ACTIVE on IDFPR MBList (issued ~2025-11-13, exp. 2026-12-31). The task is NOT to obtain a license. Three sub-tasks: (a) get written confirmation from Ready compliance that MB.6850275 covers Mitchell's origination in IL; (b) file a written request that apply.readyml.com's stale "Florida-only" license page be corrected before any IL marketing links to it; (c) manually check NMLS Consumer Access for Ready (1100518) and Mitchell — automated fetch was blocked, so a human browser check + screenshot is required | Mitchell (a, c); Ready compliance/web (b) | (a) and (c) Hour 0–24; (b) request filed Hour 0–24, fix itself may lag — tracked as open item | (a) email from compliance stating IL coverage, saved; (b) ticket/email requesting fix + reply; (c) dated screenshots of both NMLS CA pages | Item 2 (raised in meeting); item 1 |
| 4 | Obtain current IL product sheets, overlays, pricing process, turn times, marketing rules. All Ready product claims are [UNVERIFIED — confirm with manager] until these arrive — bank-statement/DSCR presence in IL is unconfirmed | Mitchell requests; Ready manager delivers | Request in Day-1 meeting; documents in hand Hour 24–48 | Files saved to ready_docs/; one-page personal summary of the five confirmed lanes |
Item 2 |
| 5 | Learn the secure application + preapproval workflow end-to-end (LOS, POS link, disclosures, who issues the preapproval letter) | Mitchell + assigned ops contact | Hour 24–48 | Mitchell runs one full dummy/test application and produces a sample preapproval letter (marked TEST); step-by-step SOP written | Items 2, 4 |
| 6 | Identify the five product categories Mitchell can discuss confidently (target per DECISION_BRIEF: Conventional $832,750 conforming; FHA $541,287 IL limit; VA; the DPA lane Ready actually supports; bank-statement non-QM if confirmed) | Mitchell | Hour 24–48 | One-page "Five Lanes" sheet with limits, borrower profile, and the one sentence he'd say to an agent about each | Item 4 |
| 7 | Select primary + secondary niche (per DECISION_BRIEF: primary = Realtor Scenario Desk in Tinley/Oak Forest/Orland/Lockport; secondary = First-Home Lab / DPA-stack education). Confirm nothing from the manager meeting breaks this | Mitchell | Hour 24–48 | Written niche statement (3 sentences) added to KPI scorecard header | Items 2, 4, 6 |
| 8 | Build Scenario Desk v1: intake form (email template + simple form), SLA statement (ack ≤1 business hr, guideline-checked brief ≤4 business hrs, Mon–Fri — v0 wording; "human-reviewed"/Saturday only after written verification, file 09 §2.3/§2.5), scenario-brief template with the step-1.5 redaction gate on the checklist, log spreadsheet. Output includes 2–3 polished SYNTHETIC sample briefs by Day 4 — these lead every Day-1 outreach email (sample-brief-first rule) | Mitchell | Hour 24–48 | Working intake path tested by sending himself a scenario and producing one complete sample brief (FHA condo or DPA-stack case) | Items 4, 6 |
| 9 | Build the 30-agent pilot list (25–40 band): first 6–8 slots = warm entries (Crosstown Hybrid/non-Flex via family + family-network intros — file 15 §1), then Harlem Ave corridor offices (RE/MAX 10, KW Preferred, CB Southwest, RE/MAX Synergy) + Lockport; columns: name, office, cell/office line, email, recent-listing hook, DNC-scrub status, sequence stage. DNC-scrub dependency (red-team M4): scrubbing requires Ready's National DNC Registry Subscription Account Number (SAN) — [UNVERIFIED whether Ready holds one]. Rows that cannot be scrubbed are marked no-call — email/LinkedIn/office-landline only until a SAN exists; the list is still complete without it |
Mitchell | Start Day 1 PM (low-social block); complete Hour 24–48 | Spreadsheet with 30 rows, every row either DNC-scrubbed or explicitly channel-restricted, hook noted | Item 7 (targeting) |
| 9b | File the DNC SAN request in writing on Day 1: if the manager meeting reveals Ready holds no SAN, Mitchell sends a same-day written request that Ready obtain one (first 5 area codes are low-cost), with a named owner and date recorded on the Decision Sheet (file 20 line 22) | Mitchell requests; Ready compliance obtains | Request filed Hour 0–24; SAN itself tracked as open item | Email request + Decision Sheet entry with owner/date | Item 2 |
| 10 | Draft and obtain compliance approval: call script (IL opener: name + Ready Mortgage Lenders + purpose per 815 ILCS 413/15), first-touch email, email signature, LinkedIn/social bio, landing-page copy, disclosures — all with [MITCHELL_NMLS] + Ready NMLS 1100518 + nmlsconsumeraccess.org per 38 Ill. Adm. Code 1050.940 | Mitchell drafts; Ready compliance approves | Drafts submitted Hour 24–48; approval target Hour 48–72 (outreach that requires approved copy WAITS for it) | Written approval (email) attached to each asset; approved versions marked v1.0-APPROVED | Items 2, 3a |
| 11 | Book the first five agent conversations (manual live calls, 9:30 AM–6:00 PM, approved script, DNC-scrubbed or channel-restricted list — warm entries first). Pre-outreach checklist before the first dial (red-team C4): (a) script version confirmed — v0 unless the review-gate claim is verified in writing (named reviewer + turnaround = v1 unlock); (b) no Saturday-SLA or speed claims anywhere in the approved copy; (c) calls only to scrubbed or verified-office-landline numbers | Mitchell | Hour 48–72, in two sprints (Day 3: 9:30–11:00 and 2:00–3:00) | 5 calendar entries with agent name + topic, or documented attempts + follow-up emails sent where voicemail was left | Items 9, 9b, 10 (approved script) |
| 12 | Schedule recurring product role-play + scenario drills: ChatGPT Advanced Voice daily 20-min role-play (agent objections, product explanations); 3×/wk written scenario drills via Claude | Mitchell | Hour 48–72 | Recurring calendar blocks created for weeks 1–4; first role-play session completed Day 3 | Items 4, 6 |
| 13 | Create initial KPI scorecard (weekly tab): meaningful agent conversations, scenario requests, response time, applications, preapprovals, follow-up completion, pull-through. No vanity metrics | Mitchell | Hour 48–72 | Spreadsheet exists with week-1 targets entered as [assumption] values; linked from daily debrief template | Item 7 |
| 14 | Decide on the Zillow-lead brokerage. DECISION_BRIEF verdict: do NOT join Flex (ZHL contact-rate KPI + steering litigation = incompatible with active Ready MLO). Remaining decision: park the license (Crosstown Hybrid 75/25 / Fathom / eXp) or let it lapse — contingent on Ready's written outside-business-activity approval from item 2 | Mitchell | Hour 48–72 | One-paragraph written decision memo citing the OBA answer; "no Flex" recorded regardless | Item 2 (OBA answer) |
| 15 | Define what must NOT be automated. Minimum list: outbound dialing (no autodialers/RVM/blast texts — TCPA has no B2B exemption; FCC 24-17 makes AI voice "artificial"), final scenario-brief review (human before send, per SLA), rate quotes, preapproval issuance, anything entering borrower PII into consumer AI tools, compliance sign-offs | Mitchell drafts; manager acknowledges | Hour 48–72 | Written "Never-Automate List" v1 (doubles as the AI SOP seed — Fannie LL-2026-04 governance hook); emailed to manager, acknowledgment received | Items 2, 12 |
Hard rule: if compliance approval (item 10) has not landed by Day 3, the call sprints slip — Mitchell does NOT call on unapproved copy. He substitutes extra scenario drills and pilot-list enrichment, and escalates the approval politely same day.
The single most probable first-30-days failure is approval starvation: Ready is a ~13–30-person shop whose public marketing bandwidth evidence is a license page stale for 8+ months and lorem-ipsum on its partners page (file 03 claims #3/#7). Plan for the meeting slipping and the approvals crawling — in advance, not in frustration:
